Positioning research for a venture-backed B2B company has a special pressure: a narrative may be expected to support fundraising, hiring, sales, and product focus at the same time. That pressure can make a confident story look like evidence. A diagnostic process keeps the story useful while showing what is observed, what is inferred, and what still needs testing.
Use the guide before a repositioning, a new segment launch, a website rewrite, or a board discussion that relies on claims about market pull.
What decision must the research support?
Define the decision in operational terms: choose a primary segment, narrow a promise, change an entry offer, retire a claim, or design a pilot. Set the decision owner, budget and time boundary, evidence threshold, and condition for keeping the current position.
Do not make “find the best positioning” the project objective. There may be several workable messages; the job is to choose the next reversible move.
What is known about the buyer problem?
Create an evidence map from customer interviews, sales calls, win and loss notes, support themes, implementation work, search language, and approved research. For each observation, record source, date, role, situation, direct quote or paraphrase, and limitation.
Separate a repeated pain description from a founder interpretation. Frequency alone does not show willingness to change, authority to buy, or fit with the company’s delivery model.
Which segment is being compared?
Score candidate segments on urgency, access, problem frequency, budget ownership, alternative strength, implementation fit, proof availability, and service capacity. Explain the scale and evidence behind each score; avoid false precision when observations are sparse.
Include a “not yet” segment. A venture-backed company can preserve a promising market without making it the immediate promise.
What alternatives shape the decision?
Map direct competitors, internal workarounds, consultants, spreadsheets, legacy systems, and inaction. Ask what buyers value in each, what they distrust, what they would have to change, and why they might postpone a decision.
The alternative map prevents a positioning statement from claiming uniqueness simply because it uses different vocabulary. It also identifies the proof needed to displace a familiar solution.
Are the claims supportable?
Keep a claim ledger for category, capability, speed, savings, reliability, customer results, funding, partnerships, and market size. Every row needs source, date, scope, permission, reviewer, qualification, and expiry. Label a hypothesis as a hypothesis in research and copy.
The FTC advertising and marketing guidance is a useful prompt for truthful and supportable advertising, testimonials, comparisons, and performance claims. It does not decide a B2B positioning dispute or create a global compliance opinion.
Does the research method match the question?
Use interviews to learn language and context, observed workflow to see behaviour, message tests to compare comprehension, and commercial records to inspect movement. State what each method can and cannot establish. Keep the sample, recruitment path, incentives, geography, and non-response visible.
Do not ask a participant to validate a future revenue forecast. Ask what they do now, what triggers change, who is involved, what evidence they require, and what would make the proposed promise irrelevant.
How will messages be tested?
Create two or three message variants that change one meaningful dimension: problem framing, buyer role, outcome language, or proof. Give participants enough context to interpret the message, then ask them to explain it in their own words and identify the next action they would trust.
The NIST Information Quality Standards offer useful prompts for utility, objectivity, integrity, context, and correction. They help structure research notes; they do not establish statistical significance or market demand.
What does the buyer need to believe?
Write a belief ladder: the problem exists, it matters now, the company understands the context, the proposed approach is plausible, the risk is manageable, and the next step is worth the effort. Attach evidence or an open question to each rung.
If the proof depends on a customer name, metric, logo, or quote, record permission and scope. Never let an anonymised anecdote silently become a typical outcome.
What privacy boundary applies to research?
Document participant consent, recording, transcription, access, retention, deletion, incentives, contact enrichment, and transfer. Remove unnecessary personal, employment, financial, or customer information from notes and examples.
The NIST Privacy Framework can organise questions about identifying, governing, controlling, communicating, and protecting privacy risk. It is not a substitute for a consent process, contract, or local law.
Does the position fit the operating model?
Compare the promise with onboarding, integrations, implementation expertise, support coverage, security review, pricing authority, and customer-success capacity. A message that attracts a segment the team cannot serve is a qualification and trust problem, not a positioning win.
The NIST Cybersecurity Framework supplies a common vocabulary for governance, identification, protection, detection, response, and recovery. It does not certify a product or prove that a security position is complete.
What should the pilot prove?
Choose one segment, buyer job, message, proof asset, and next action for a fixed test. Predefine comprehension, qualified conversation, sales-rework, implementation-fit, and correction-speed checks. Preserve the current position, record the exposure, and stop if the message creates material confusion or unsupported expectations.
The GOV.UK Service Standard is a useful general prompt for user needs, joined journeys, privacy, success, and reliable operation. It is not a positioning scorecard, so adapt it to the actual research decision.
How is the diagnosis recorded?
End with a finding: evidence supports a narrow position; evidence supports a segment but not the promise; language is clear but proof is weak; or the research question remains under-specified. State the next experiment, owner, evidence needed, and rollback condition.
