Earned media can influence trust, discovery, and future conversations without producing a clean click or an immediate form. That makes attribution tempting and fragile. Before investing in more expert outreach, measure coverage quality, audience fit, observable actions, accepted demand, opportunity progression, cost, and what remains unobservable.
Define the outreach job
Write the job: expert credibility, category education, branded discovery, qualified referral, recruitment, or another defined outcome. Record topic, source type, audience, geography, expert, outreach effort, review window, and decision options. Do not combine reputation, traffic, and pipeline into one target.
Define the eligible cohort. It may be target accounts, serviceable geography, a product segment, or a buying stage. Keep journalists, editors, partners, existing customers, and general readers distinct when the business can observe the difference.
Measure source and coverage fit
For each pitch or mention, capture publication, programme, author, topic, date, link, quote or citation, audience evidence, geography, and placement. Classify coverage as earned, sponsored, partner, owned, or unknown. A logo or mention without a clear source and context should not be counted as equivalent coverage.
Review whether the expert’s claim is accurate, current, and within their actual experience. Record corrections, takedown requests, and rights or quote approvals. Keep a source-quality confidence field; a prominent outlet is not automatically a qualified audience.
Measure discovery and referral signals
Track referral sessions, branded queries, direct traffic, article or page visits, newsletter sign-ups, and search observations for the relevant period. Use the Search Console Performance report to inspect queries, pages, devices, countries, impressions, clicks, and CTR, while keeping source, brand, and non-brand intent separate.
Treat a change after coverage as a temporal observation, not a causal conclusion. Record other launches, campaigns, product changes, seasonality, and tracking changes that could explain movement. If the publication provides no link or identifier, label referral as unobservable rather than zero.
Measure meaningful actions
Define events for article view, source expansion, newsletter sign-up, contact start, form completion, return visit, and a content or service next step. Google’s GA4 event guidance can help structure event names and parameters; business meaning, consent, retention, and deduplication remain local decisions.
Replay the destination and check that the message matches the coverage. Capture the source, publication, date, placement, and campaign identifier where possible. Do not add hidden tracking or collect personal data outside the approved boundary merely to make earned media measurable.
Measure lead quality and ownership
For each relevant contact, record source publication or mention, stated problem, account or person, eligibility, consent, owner, acceptance decision, response, and next action. Separate a reader, subscriber, partner request, existing customer, support issue, accepted lead, and opportunity. Review response lag and the reason a contact was rejected. If a sales owner cannot identify how the mention relates to the conversation, preserve the relationship as unknown rather than claiming attribution.
Measure opportunity and revenue boundaries
Track meeting, opportunity creation, stage movement, disqualification, closed outcome, collection, and reason with the relevant sales-cycle lag. Classify the touchpoint as first, last, assisted, source-mentioned, or unknown. A media mention may be part of a path without being the sole cause.
Keep booked, invoiced, collected, and forecast amounts separate. Reconcile the result to the accounting or CRM source and record the date. Do not divide estimated opportunity value by outreach cost and label the ratio proven revenue return.
Measure effort and operating capacity
Include research, expert preparation, pitching, follow-up, travel, production, review, monitoring, agency time, and sales follow-up. Separate recurring programme cost from a one-off launch. Record expert availability and approval queue; an outreach programme can consume the subject-matter capacity needed to deliver the work it sells.
Track correction, update, and relationship-maintenance burden. Coverage that becomes outdated or requires frequent clarification has a different operating cost from a stable reference.

Record what cannot be attributed
Create an explicit unknown category for dark social, unlinked mentions, memory-based referrals, shared screenshots, and conversations with no source capture. Use qualitative evidence such as sales notes or customer interviews to inform a hypothesis, not to manufacture a precise conversion count.
Write alternative explanations for a traffic or pipeline change: paid media, brand campaign, seasonality, product release, competitor event, or tracking correction. A bounded comparison can test one explanation, but a simple before-and-after is not a causal design.
Set the outreach gate
Invest further when source fit, coverage quality, observable or honestly bounded actions, lead acceptance, opportunity lag, cost, and expert capacity are defined enough for the stated objective. Run a smaller test when one missing field is recoverable. Hold when source quality is unclear, claims or rights are unresolved, sales ownership is missing, or outcomes cannot be reconciled.
Keep the ledger local and non-indexable until overlap, current-source, technical, and editorial review are complete. Earned media earns more investment when the team can explain what it changed, which evidence supports that explanation, and where attribution stops.
