Product-led sales (PLS) uses product activity to identify where a sales conversation may help a user or account. It combines a self-serve product experience with targeted human assistance; it does not mean contacting every person who signs up or treating one feature click as buying intent.

How product-led sales differs
In a fully self-serve motion, users discover, evaluate, and adopt the product with little direct sales involvement. In PLS, sales or customer teams can help when product signals, account fit, and a relevant business question point to a useful conversation. The product creates evidence; people add context, navigate a buying group, or support a more complex evaluation.
Define a qualified signal
- Combine account fit with meaningful product behavior, such as repeated use of a core workflow.
- Distinguish an individual user’s activity from broad account adoption.
- Set a time window and exclusions for employees, test accounts, and support sessions.
- Use explicit requests for help or evaluation as stronger signals than passive page views.
- Record why a handoff happened so teams can learn which signals predict progress.
Design the handoff
Decide who owns outreach, what context transfers, and how soon a human response is useful. The recipient should see the customer’s product milestone and stated goal, not just a score. Keep the self-serve path available for users who do not want contact, and let sales send feedback when a signal was irrelevant.
Measure the whole motion
Track activation, qualified account rate, sales acceptance, time to a helpful interaction, conversion, retention, and user opt-outs by cohort. Compare product-led and sales-assisted paths carefully: accounts that receive help may already be more complex or higher intent. Use holdouts or staged rollout where possible to estimate incremental impact.
A good PLS system makes the product experience better at the moment help matters. Clear qualification, respectful timing, and shared definitions keep sales assistance from becoming a distraction.
