Marketing Forecast Governance for international B2B companies: Audit Checklist

An international B2B marketing forecast is a governed decision instrument, not a precise promise. Market definitions, currencies, fiscal calendars, consent rules, sales capacity, partner routes, and data latency can differ materially. The audit should make those boundaries visible before leadership allocates budget or commits to a number.

Use the checklist before a quarterly forecast, board pack, regional planning cycle, or model change.

Define the forecast decision

Write what the forecast will inform: budget allocation, hiring, campaign pacing, sales capacity, cash planning, or a hold decision. Name the owner, time horizon, decision date, scenario set, and what evidence would cause leadership to defer action.

“Forecast pipeline” is incomplete without object, market, currency, stage, period, and source.

Check the metric dictionary

Define impressions, responses, accepted leads, qualified conversations, opportunities, bookings, recurring revenue, and contribution. Record numerator, denominator, date field, status filter, time zone, market, currency, exclusions, owner, refresh, and correction route.

The NIST Information Quality Standards provide prompts about utility, objectivity, integrity, context, and correction. They do not validate a forecast or make a scenario likely.

Check the population and market boundary

Confirm countries, legal entities, segments, products, partner routes, fiscal calendars, and customer types included. Identify suppressed markets, immature launches, one-off deals, and data gaps. Do not compare a mature region and a pilot market without labelling the difference.

Document whether the unit is account, opportunity, contract, location, or revenue line. Parent-child duplication can inflate an international view.

Check currency and time handling

Record source currency, conversion date, rate type, rounding, reporting currency, tax treatment, and handling of refunds or cancellations. Preserve the native value and converted value. State whether a change reflects commercial movement or exchange-rate movement.

Align local and corporate calendars, daylight-saving effects, reporting cut-offs, and late-arriving events. A neat monthly total can still contain incomparable periods.

Check data lineage and assumptions

For each forecast input, link source, query or model version, owner, last refresh, transformation, manual override, and limitation. Label observed, inferred, modelled, and scenario values separately.

Keep an assumption register with rationale, evidence, sensitivity, expiry, and reviewer. An assumption should be easy to challenge without rebuilding the whole workbook.

Check event and attribution definitions

If web behaviour feeds the model, define events, parameters, identity, attribution window, exclusions, and correction path. The Google Analytics events documentation is a useful reference for deliberate event design, not evidence that a visit will become revenue.

Separate touch attribution, sales acceptance, opportunity progression, and realised commercial outcome. Do not use one model to answer questions it was not designed to answer.

Check uncertainty and scenarios

Show base, upside, downside, and the evidence or assumption that separates them. State confidence or uncertainty language appropriate to the data, sample, lag, and maturity. Avoid false precision such as a single percentage with no range or sensitivity.

Define the threshold for action, hold, or reforecast. A scenario is useful when it changes a decision, not when it adds decoration.

Check privacy and access

List contact, account, behavioural, partner, and customer data used in the forecast. For each, document purpose, permission, access roles, retention, deletion, processor, transfer, and owner. Minimise personal details in executive tables.

The NIST Privacy Framework can structure questions about identifying, governing, controlling, communicating, and protecting privacy risk. It is voluntary guidance, not authority for cross-border data reuse.

Check review and correction controls

Require a dated approval, reviewer, exception log, versioned model, prior snapshot, and correction process. Record what was shown to leadership and how a material correction will be communicated to regions, sales, finance, and partners.

The GOV.UK Service Standard offers general prompts about user needs, joined services, privacy, success, and reliable operation. It is not a forecasting standard, but it helps connect numbers to the service and people affected by the decision.

Check claims in the forecast narrative

Review statements about market growth, conversion, savings, customer results, benchmarks, or typical performance. The FTC advertising and marketing guidance is a useful prompt for truthful and supportable claims. It does not validate a forecast or replace local legal review.

Check ownership and action priority

Each failed check needs severity, owner, due date, interim treatment, evidence required, and action priority. Name a person who can pause a forecast-driven spend or reissue the pack after a material error.

What is a pass?

Pass only when definitions, population, currencies, lineage, assumptions, uncertainty, privacy, review, and action owners are documented. Otherwise mark pass with exception, fail, or not yet testable, and retain the reason.
