A B2B website can receive impressions, clicks, and form submissions while the pipeline remains empty. That pattern does not identify a single culprit. The break may be search intent, page relevance, offer clarity, form friction, response speed, qualification, CRM acceptance, or a sales process that never records what happened. Measure the chain before changing the channel or commissioning another redesign.
Define the commercial outcome first
Choose the outcome that the website is expected to support: an accepted inquiry, a qualified meeting, a sales-accepted opportunity, or a revenue event. Do not use “more leads” as the only target. A low-fit form can increase volume while making sales capacity less productive.
Record the segment, use case, geography, offer, buying stage, owner, and acceptable next step. Keep a raw inquiry separate from a qualified opportunity. The definition should be stable enough to compare cohorts, but specific enough for a sales owner to accept or reject a record with a reason.
Map the evidence chain
Build the B2B Online Sales Failure-Mode Ledger with one row per period, campaign, page, or account cohort. Start with this chain:
| Stage | Evidence to capture | Failure it can expose | | — | — | — | | Demand | query, page, country, device, date | audience is not the intended buyer | | Visit | landing page, engagement event, return path | page attracts attention but not intent | | Inquiry | form, call, email, consent, source | conversion path is unclear or unusable | | Response | timestamp, owner, attempt, outcome | inquiry is lost after submission | | Qualification | fit, need, timing, authority, reason | volume is counted without buying relevance | | Acceptance | CRM stage, handoff, rejection reason | marketing and sales use different gates | | Opportunity | stage change, next action, amount, evidence | pipeline label is not an active deal | | Revenue | payment, contract, or reconciled outcome | forecast is mistaken for cash or sales |
Google’s Search Console Performance report shows search impressions, clicks, queries, and pages. Those observations are useful at the demand and visit layers, but they do not prove qualification or revenue. Add the operational records that only the business can own.
Measure intent quality, not just traffic
Segment queries and landing pages into branded, non-branded, problem-aware, solution-aware, and customer or job-seeker traffic. Search Console can show which queries and pages receive visibility, but similar-looking terms may represent very different buying situations. Write the intended audience beside each page and compare it with the observed query set.
Track the page action that matters for the offer: a useful specification download, a fit question, a consultation request, or a direct contact. Google’s GA4 event guidance explains how events and parameters can describe interactions. Treat an event as an observation, not as a qualified lead. Document what triggers it, what identity is attached, how duplicates are handled, and who reviews the event quality.
Find the first broken handoff
Compare the count and quality at each transition rather than averaging the whole funnel. A useful review asks:
- Are the right accounts reaching the relevant page?
- Do important pages explain the problem, scope, proof, limits, and next step?
- Can a serious buyer contact the business without an unnecessary form barrier?
- Is the inquiry visible to an owner with a timestamp and exception path?
- Does sales record why a lead is accepted, recycled, or rejected?
- Can a later opportunity be traced back without overwriting the original source?
If inquiry volume is stable but accepted opportunities fall, inspect response and qualification evidence before changing SEO. If qualified opportunities exist but close rates fall, inspect offer fit, sales stage definitions, and commercial proof. If traffic falls while conversion quality remains stable, a demand or visibility investigation may be more appropriate than a page redesign.
Reconcile website and CRM records
Use a stable source, campaign, page, account, and contact or consent identifier where lawful and practical. Salesforce’s lead implementation guide describes lead management as a process for qualifying leads before passing them to sales. Use that principle as a control point: the website can create an inquiry, but the business still needs an explicit acceptance rule and an owner.
Reconcile a sample manually. Compare the form or call record with the CRM entry, response timestamp, qualification reason, opportunity stage, and later commercial outcome. Count missing, duplicated, or overwritten records separately. A tracking dashboard that cannot reproduce a small sample is not reliable enough for a budget decision.
Use a failure-mode decision table
| Observed pattern | Plausible break | Next test | Do not conclude yet | | — | — | — | — | | impressions up, qualified inquiries flat | intent or page promise mismatch | review query-to-page cohorts and offer language | that SEO has failed | | inquiries up, accepted leads down | fit, form quality, or qualification gate | sample rejected records with sales | that more traffic is needed | | accepted leads up, opportunities flat | response or handoff failure | reconcile timestamps and owner actions | that sales cannot close | | opportunities up, revenue flat | stage inflation, offer, timing, or collection issue | inspect stage evidence and contracts | that the site caused the loss | | all layers disagree | identity or tracking break | trace a cohort record by record | that one channel is responsible |
Set the stop rule
Pause a redesign, channel expansion, or automation when the ledger cannot answer where the first material break occurs. First repair the definition, record ownership, sample reconciliation, and exception path. Resume investment only when a new test has a named owner, a time window, a decision threshold, and a way to distinguish a measurement repair from a real commercial change.
The goal is not to prove that the website is innocent. It is to make the next decision falsifiable. A smaller, trustworthy evidence path is more useful than a larger dashboard that mixes attention, inquiry, pipeline, and revenue into one flattering number.
