Commercial SEO reporting should support a decision, not merely celebrate traffic. A monthly report can show impressions and clicks rising while the wrong audience arrives, forms fail, sales rejects inquiries, or revenue timing changes. Diagnose the definitions, cohort, handoffs, and evidence before changing content, budget, or provider scope.
Start with the monthly decision
Write the decision: continue a page programme, repair measurement, change an offer, reallocate capacity, or hold. Define period, query family, page group, market, business outcome, owner, and evidence threshold. Keep an SEO observation separate from a commercial conclusion.
Map the reporting chain
| Layer | Evidence | Failure it can expose | | — | — | — | | Visibility | query, impression, position, page | discovery changed or is misread | | Visit | click, landing page, device, source | traffic is not the intended buyer | | Action | event, form, call, booking | tracking or offer path fails | | Acceptance | fit, owner, stage, reason | lead is not qualified pipeline | | Progression | opportunity, next action, loss | stage is inflated or stale | | Revenue | contract, invoice, payment | forecast is mistaken for cash |
Google’s Search Console common tasks guidance covers query, page, click, impression, CTR, and filtering observations. It does not provide the firm’s qualification or revenue truth. Add CRM and finance evidence.
Diagnose the shape of change
Compare impressions, clicks, CTR, position, query class, page intent, action rate, accepted records, opportunity progression, and revenue. Ask where the first material break appears. If impressions rise but suitable inquiries do not, inspect intent and page promise. If accepted leads fall after stable actions, inspect qualification and response. If opportunities rise but revenue timing changes, inspect stage and collection evidence.
List alternative explanations: seasonality, tracking release, consent, page change, offer, pricing, sales capacity, duplicate records, and delayed revenue. Do not choose a cause because it makes the report easier to present.
Check whether definitions changed during the month: new event, changed channel grouping, revised qualification, canonical migration, content consolidation, or CRM stage rule. Keep the old and new definitions visible and start a new baseline when necessary.

Record extraction time, timezone, currency, consent, property, filters, and report owner. A monthly label is not enough when systems close on different dates.
Reconcile actions and pipeline
Use GA4 events to describe interactions; Google’s event documentation explains events and parameters. Define local actions and reconcile a sample with forms, calls, CRM owners, qualification reasons, and opportunity stages.
Salesforce’s lead implementation guide frames qualification before handoff. Use the same control: distinguish raw inquiry, accepted lead, opportunity, and outcome. Keep original source and later influence separate.
Sample records across page groups and channels. Trace query, landing page, event, form or call, owner, qualification reason, opportunity stage, and outcome. Mark missing identifiers, duplicates, manual records, and uncontactable inquiries. A report that cannot reproduce a small sample should not drive a major roadmap decision.

Keep source and later influence separate. A page can support a deal without being the only reason it progressed. Record self-reported source, original source, assisting content, sales action, and commercial outcome as distinct fields.
Use a decision table
| Observation | Leading hypothesis | Next test | Reporting boundary | | — | — | — | — | | impressions up, accepted leads flat | intent or page mismatch | sample query/page and records | do not add traffic yet | | clicks up, actions flat | offer, form, or measurement break | replay a journey | repair path | | actions up, acceptance down | fit or sales gate changed | review dispositions | align definition | | opportunities up, revenue flat | stage, timing, or collection issue | reconcile contract/payment | separate pipeline from cash | | all layers disagree | identity or tracking break | manual sample trace | hold conclusion |
Write the review memo
Include decision, period, definitions, sources, freshness, change, leading hypothesis, alternatives, sample, owner, test, cost, stop rule, and next review. Label claims observed, reported, inferred, or unknown. A useful memo can conclude that the evidence is insufficient; that is a decision to repair measurement, not a reporting failure.
Review the page portfolio, not only the aggregate. Group pages by offer, intent, audience, template, and stage. A high-traffic informational page may hide a weak service page, while a low-volume strategic page may need a different commercial lens. Put the owner and next action beside each group.
State the reporting lag. Leads, opportunities, contracts, and cash mature on different clocks. Keep cohort entry, qualification, opportunity, and payment dates separate. Do not make a monthly SEO result look better or worse by assigning late outcomes to the easiest period.

Set a later cohort review for mature outcomes and a shorter operational review for broken handoffs. This keeps a monthly report useful without pretending that every commercial result is already observable.
Pause a roadmap or spend change when the report cannot trace a representative organic cohort into a qualified commercial record. Resume with a bounded test and a stable definition. The monthly review is credible when marketing, sales, and the owner can inspect the same record and agree on what happened before debating what to do next.
